Lean Principles in Action

Abstract

The electrical products industry is one characterized by fierce competition, declining margins, and legislative regulations, all that have forced the majority of electrical product manufacturers to rethink their business models. This article describes a successful story from a leading electrical products manufacturer and its journey towards lean, which to date, has saved the company over $65 Million in hard -dollar savings.

Background

Tefen has worked closely with one of the world’s leaders in Power and Control products. With worldwide consolidated sales exceeding $9 Billion in 2002, the company has roughly 200 manufacturing plants worldwide, with about half of them in North America.

In North America, Tefen has specifically worked with a division known for quality switchboards, switch gear, breakers, and other electrical components used within the energy, building, industry and infrastructure markets. The company faces stiff competition from General Electric, Siemens, and Westinghouse Electric in most categories. Given the level of world-class competition, the company has continually pursued strategies to improve its cost position, quality, and overall order fulfillment processes.

In the industry, this company is renowned for its ability to tailor its products to meet the specific needs of its clients. The ability and willingness to customize has created a competitive edge for them, while at the same time created operational challenges. Engineer to Order (ETO) products with a high degree of variability can often drive long lead time from design to production, large inventories, obsolescence, design control issues, production complexity, and inefficient scheduling, among other problems.

From 1996 to 2001, the highly competitive North America market and economic downturn drove steady margin erosion. In response, the company launched an enterprise-wide initiative to reduce manufacturing costs by 20-25% within two years at select manufacturing sites. Further, it set goals to build the skills base necessary to generate lasting continuous improvement, drive consistency in production systems, and optimize key areas of the supply chain.

A major plant in South Carolina was chosen as a key ETO facility to target for manufacturing cost improvement. With its 258,000 square feet of production space, large dollar opportunity,
and products of strategic significance, it was a logical target. Tefen was engaged to understand the current state operation, define improved methods by applying Lean techniques, and then drive rapid implementation. The stated goal was to reduce conversion costs by a minimum of 20%.

The Situation at South Carolina

During the first week of the 3 week long diagnostic phase, Tefen worked with plant personnel to understand the current state of the operation. The Motor Control Center product (MCC), along with the Fabrication area (Fab), were the subjects of particular focus. Here, a number of key findings highlighted the need for dramatic operational improvement. Specifically, it was uncovered that the two areas of focus were characterized by:

-	Long changeover times
-	Excessive  WIP and Raw Material
-	Excessive active part numbers
-	Long lead times
-	A functional layout with poor material flow
-	High order variability
-	Inefficient labor utilization
-	Inefficient order entry processes
-	High level of overproduction and rework
-	High transportation costs 

These underlying issues hindered the company’s performance at the plant level, which in turn, diminished the overall corporate operating result. Besides diminished cash-to-cash cycle time efficiency, the plant experienced

less than optimal order fulfillment performance, low inventory and asset turns, and high overall supply chain costs.

The Solution

During the second and third weeks of the diagnostic, Tefen defined a number of key levers to drive significant conversion cost savings. To conduct the diagnosis and quantify tangible savings, a number of tools and techniques were employed.
For example, Value Stream Maps were created for both the “current state” and envisioned “future state” of the facility. Besides providing powerful visuals of the operations, these maps were used to quantify cycle times, inventory levels, number of operators, and the ratios of productive times to lead times. Another key analysis looked at the demand data to understand the volume/product/order mix. By coming to grips with the level of variation, smarter scheduling and better flow techniques could be devised. A full listing of analyses and the associated tools used to conduct them are shown below in Figure 1.

At the core of Lean is speed - process cycle-time efficiency is the overall defining Lean metric that paints the picture of a manufacturing plant’s health.
By applying Lean principles, Tefen was able to identify ways to dramatically improve cycle time efficiency, which in turn, pointed the way to a 21% reduction in conversion costs. Recommendations focused on several key areas including improved material handling through a revised layout, reduced touches and dedicated handlers, reduced changeover times through standardized work, a flexible workforce operating within a flowing cellular line, and a scheduling system based on customer “pull” rather than forecasted “push.” In addition, Tefen recommended implementing a Constant Daily Output (CDO) system to produce the high volume products to a
schedule. Instead of ramping production up and down in response to order volume, production of high volume material would be leveled based on order volume history.

Getting Results

Having identified what to fix, the next step was to put together a workable roll-out plan and begin implementation. Prior to the diagnostic, the pervasive culture at the SC plant was a typical one. There was a lack of urgency for improving things - inefficiencies were accepted as the normal mode of operation. One of the by-products of the three week diagnostic was an awakening among plant personnel. By including plant personnel as an integral part of the diagnostic process, new possibilities became apparent to them. Word spread and when it came time for implementation, there was more of a willingness to change. Further, Tefen’s “Go-Fast” implementation approach instilled a true sense of urgency and importance throughout the plant. The “Go-Fast” approach is designed to obtain significant results within 10 weeks, achieve more than 50% of the targeted savings within 6 months, and foster a continuous change culture.

At the SC plant, a number of dramatic changes were made which drove significant savings in a relatively short amount of time. Within the first 10 weeks, over 40% of the targeted 6 month goal was achieved, 30% greater than what was predicted.

Numerous changes were implemented to increase efficiency and reduce inventory. In the MCC area, a pull approach was employed to reduce WIP by employing a build trigger for the main structure. Prior to the implementation, structures and a related component were scheduled separately and were connected together at an area called plug-in. This created WIP of structures and the component waiting for their mates. By triggering the structure build when the component was done, the structure WIP at plug-in was dramatically reduced. In addition, the entire structure line was redesigned to balance the stations, shorten the cycle time, reduce space, and reduce the raw material inventory needed at the line. Production space was reduced by introducing U-shaped work cells in both the structure line and wiring areas

In the wiring area of MCC electronic work instructions were employed to allow the wirers to always have the latest revision print, reducing rework as well as part shortages.

To further drive efficiency and reduce unnecessary material handling, kitting and “milk run” concepts were implemented. With these techniques, fewer operators were needed as productivity rose with more time on task.

In the Fab area, the other area of particular focus in South Carolina, additional improvements were implemented. A cellular layout based on material flow and capacity analysis was created. Changeover times were greatly reduced by division of internal and external work content to maximize operator value-add time. Further, a constant daily output (CDO) scheme was implemented to help reduce the effects of variability. Level loading of Fab production was accomplished by observing the 80/20 rule where 80% of the volume is driven by 20% of the part types. For the remaining 20% of the volume, which reflected special customer orders, lead time was greatly reduced by using a Supermarket to provide a buffer to demand variability. The Supermarket technique allowed for a lead time reduction from 6 to 2 days.

Other improvements impacted the entire plant, beyond the MCC and Fab areas.
Scrap reduction of over $40K month was accomplished via coil re-banding. At the plant, raw material arrives on a coil. When a part type is finished at its CDO quantity, the coil is taken off the press and re-banded instead of becoming scrap. Previously, before the re-banding implementation, 21% of raw material became scrap. Improvements in the Tool crib added another $100K in inventory reduction.

Implementation of actionable performance metrics solidified the overall gains and instilled a culture of continuous improvement. The metrics enabled a focus on reducing waste and drove operator empowerment at the cellular level. KPI’s are now tracked at the plant level, the department level and the cell level to illuminate cost/efficiency, service level, quality, and continuous improvement. Examples of KPI’s implemented include: CDO Stability, Supermarket space requirements, Planned schedule versus actual, and the percent of good parts out.

Looking forward, the outlook for further improvement is bright. About 60% of the total identified savings will be realized according to schedule. The remaining savings are on track to be realized within a year and a half of the implementation start.

Ideal Customers - What Do They Look Like?

It’s such an easy question to ask: “Who’s your ideal customer?” And it can be so challenging to answer! After a presentation I gave last night, one of the attendees approached me to say she had two ideal niches she loves to work in and yet because she wants both, she’s struggling to reach either one. I’m not surprised.

My point is that not all customers are created equal. You must research and identify who is the right customer for you. If you are lucky, they’ll find you. Being a little more realistic and responsible, you have to actively seek them out. When you find them or reach them you must:

* identify the problem they have that you can solve, and
* sell them on your solution.

Before you determine your ideal client you must assess all possible clients in the broader niche you are in. Some prospective clients will be too expensive to serve. Some will be too expensive to sell. Some will never be satisfied. Then again, some others will be ideal clients.

So what will an ideal client look like? One or more of the following must be true:

- They find your product/service offering to be valuable.
- You offer a solution to at least one of their important problems.
- You create opportunity for them.
- Purchasing from you is a good investment for them.

Do you know who these customers are? Without them your business plan has no validity. Without them your marketing strategy will fall flat. Without them your vision of success is like a hot-air balloon that runs out of gas before it catches a thermal current to help it soar.

To sell well you must know your target market. Know what they want and what they need. If you don’t know, or you aren’t sure, find out.

Concurrently check in with your own business vision and mission. Why? Because, if you pick an ideal customer niche and you sign up to deliver a solution to their problem it had better be:

* something you are passionate about
* something you can be the best in the world at
* something extremely profitable for you

Helpful Household Rust Tips — Fight Back Against Rust and Win!

With winter finally behind us, you’ve probably started to prepare for the warmer weather ahead. That means putting away the snow blower and snow shovels and getting out the lawnmower, rakes, garden tools and patio set. You may have noticed that many of your stored items, look at little worse for the wear… they’re covered in spider webs, dirt and rust. While it’s no secret that you can clean off the dirt and spider webs with a little water and elbow grease, you may be unaware of your options when it comes to fixing the rust.

Most of the rust you encounter can be fixed with a little help. Not only will the item look better when you’re done, but it will usually perform better and last longer.

Before you get to work, it’s helpful to understand what rust is and why it occurs? Rust is the common term for corroded steel or iron. The reddish oxide is caused by exposed metal coming into contact with oxygen and moisture.

Since moisture in the air is one of the most common causes of rust, decreasing the humidity around your stored items can reduce the likelihood of rust forming. If you usually keep your stored items in the basement or garage, moving them into a climate-controlled part of your house can help. A dehumidifier can also help reduce humidity, but they can be expensive to purchase and operate. Since running a humidifier or moving the stored items is not always practical, you may need to explore other methods.

For smaller items that can be stored in cabinets, drawers or tool boxes, you can invest in moisture control products, like the Tool Buddy Moisture Eliminator. Each packet reduces moisture in an area between seven and ten cubic feet. Sold in a five packet box, the Tool Buddy is an inexpensive and convenient way to prevent rust from forming.

The most important thing to know when it comes to rust, is that an ounce of prevention is worth a pound of cure. Spend a little more time when it comes time to storing your items, and you won’t uncover the ugly rust spots when you take the items out again.

For those items that can’t be stored in a less humid environment, we recommend applying a rust prevention product before storage. First clean your item to remove salt, dirt, grass clippings, etc. Then thoroughly dry the item. Next apply a protective coating to any unpainted surface. There are many different options available. We recommend either Boeshield T-9, a convenient aerosol spray or Bull Frog Rust Blocker which is non-flammable, non-toxic, non-polluting and biodegradable.

For those items that have already suffered from rust damage, we recommend a rust remover or converter product. There are several types of rust removal products available. Evapo-Rust is a safe and easy-to use on items that can be soaked. Bull Frog Rust Remover is an organic, non-toxic gel that also protects the product against future rust formation. It works particularly well in household applications as it does not contain any harsh chemicals or emit strong odors.

And lastly for those items where it is not practical to remove the rust, you can use a rust converter product to turn rust into a black protective surface than can then be painted over. Rust Converter works particularly well on lawnmower beds, snow blowers and vehicles.

Abdominal Surgery

Abdominal surgery broadly involves the opening up of the abdomen. There are several abdominal organs (such as the stomach, liver, intestines etc) and the surgery of each is dealt with differently. The three most common abdominal surgeries are described below:

Laparotomy

In this surgical procedure, the abdominal cavity is accessed by making an incision through the abdominal wall. Another name for this is coeliotomy.

There are two types of laparotomy; diagnostic laparotomy and therapeutic laparotomy. In diagnostic laparotomy, the nature of the disease is not known, and a laparotomy is required to be done in order to find out. A repair or resolution of the problem may or may not follow a diagnostic laparotomy. In a therapeutic laparotomy, the cause is known (eg. Peptic ulcer) and the procedure is done as a therapy. In this case, a laparotomy is considered a first step in the whole procedure of curing the condition.

Appendectomy

Appendectomy is the name given to the surgical procedure that involves the surgical removal of the vermiform appendix. Usually, this is an emergency procedure performed on patients suffering from acute appendicitis. If surgical facilities are not available, then antibiotics are used to prevent the onset of sepsis.

An appendectomy can be performed either by laparoscopic procedure or by opening up the abdomen. If the diagnosis is doubtful or there is a need to hide the scars in the umbilicus or in the pubic hair line, then laparoscopy is generally the option taken. However, laparoscopic procedure is more expensive than open surgery and a little more time consuming. There is also an additional risk (although very low) of pneumoperitoneum, where the abdomen inflates with gas.

Laparoscopic surgery

Laparoscopic surgery only refers to operations involving the abdomen or pelvic cavity. It is also known as keyhole surgery, band aid surgery or minimally invasive surgery. It is a surgical technique that belongs to the larger field of endoscopy.

During a laparoscopy, rigid tubes are inserted into the abdominal cavity through tiny holes or incisions. These tubes then allow for a small camera and surgical instruments to be inserted. The cavity is filled with carbon dioxide gas in order to allow for more working and viewing space. The surgeon then manipulates the instruments to perform procedures such as gall bladder removal. Laparoscopy lends itself to speedier recovery and reduced blood loss and infection in comparison with open surgery.

There are many things to consider when planning a Las Vegas wedding, especially if you are planning it from a different spot in the country or world. It is important to find a chapel or wedding site that is going to meet all of you needs as well as your budget. Here are some of the things to consider when choosing your Las Vegas wedding site:

1. The Location - What are you looking for in a wedding location? Are you hoping for something traditional or would you like something out of the ordinary? Would you prefer an indoor location or do you have your heart set on an outdoor garden location? Would you prefer one of the many destination weddings such as Red Rock Canyon, Lake Mead, and Mount Charleston, that Las Vegas has to offer? Deciding your location is the most important aspect of your wedding planning as it will set the whole tone for your wedding.

2. The Officiant - Would you be okay with a civil ceremony or would you prefer a religious ceremony? Many Las Vegas locations including most of the wedding chapels provide you with an officiant that provides a civil wedding ceremony but many locations can arrange for a rabbi, minister etc. if you prefer a religious ceremony. Of course in Las Vegas you also have the option of being married by the King himself, Elvis!

3. Flowers - Fresh or Silk? Single stem presentation or cascade bouquet? Roses, lilies or something tropical? Las Vegas wedding locations that offer all inclusive packages usually offer some sort of flowers with the package. If you have your heart set on something they don’t offer, you could always arrange for your own. Many locations offer you at least a few options when it comes to choosing your flowers. Some wedding chapels, including The Little Chapel of the Flowers, offer their own onsite flower shop where you can pick everything from the type of flowers that you would like to which ribbons you prefer with your flowers. They can even special order flowers if you have a special request.

4. Music - Most Las Vegas wedding locations offer pre recorded music for your wedding ceremony as part of their packages. Would you prefer live music for your ceremony? A few locations do offer live musicians as part of their packages and many others are willing to arrange it for you at an additional cost. So if you prefer a soloist or perhaps a cellist to the sounds of Kenny G coming from a sound system, you are in luck!

5. Photographs - Many consider this to be one of the most important aspects of the wedding planning since your wedding photographs are what you are going to look at for the years to come when you want to remember your wedding day. Do you want a large photography package? Are you interested in a lot of photographs of the ceremony, posed photos afterwards, or both? Would you like prints or would you prefer to purchase you pictures on a CD or disk so you can reprint them later? Some locations offer photography packages that include the photographer going with you where ever you want for the day. So if you dreamed of having wedding pictures taken in front of the Bellagio’s fountains, the Mirage’s volcano, or at the famous Welcome to Las Vegas sign, you are in luck!

6. Videography - Would you like a video of your ceremony? Some locations offer the ceremony on VHS, others offer it on DVD, some offer you a choice of the two. Many wedding chapels also offer web cam broadcasting of the ceremony. Your wedding can be broadcast live on the internet for friends and family to view.

7. Transportation - Do you need transportation? Most Las Vegas wedding chapels offer limousine transportation with their wedding packages. Although it is included with the package, a gratuity to the limo driver is customary. Some locations offer other transportation options are also offered. Some of the chapels with drive thru ceremonies offer sports cars, bicycles, and even a monster truck for their drive thru ceremony packages. If you are not getting married in a chapel and need to find your own transportation, there are many businesses in Las Vegas that offer limousines, luxury and sports car rentals.

8. Wedding Attire - Do you plan to buy or rent you wedding attire? If you are in need of something to wear for your wedding there are many locations around the Las Vegas area, including some of the wedding chapels, that have gowns, tuxedos, and themed costumes available to rent or purchase. Some of these businesses will even deliver right to your hotel room for you.

When you start experiencing symptoms such as fever or fatigue, you immediately start investigating causes, right? Why should hair loss be any different? If you blindly try to treat your hair loss without understanding the cause of it, you could be doing more harm than good. In order to prevent hair loss and start re-growing healthy hair, diagnosing the cause of the loss is the first step.

Hair loss can be age related, genetic, stress-related, or due to environmental factors. Age related hair loss is the most common type of hair loss, and occurs when the natural re-growth process stops or slows. Remember, everyone loses hair, an average of 100 hairs a day. Problems occur when your hair stops re-growing or you re-grow fewer hairs than what you lose.

Hair loss can be related to stress caused by rapid weight loss, illness (especially prolonged illness), surgery, reaction to anesthesia, or intolerance of certain drugs. A tragedy or even a major life decision such as moving, having a child, or marriage can cause or accelerate stress related hair loss.

Perming, coloring, or bleaching your hair can cause hair loss because it weakens the hair strand. Tight pony-tails or braids can cause hair loss from actually pulling the hair from the roots. Diagnosing and removing the cause of the stress will likely allow hair to re-grow fully.

Poor nutrition can also cause hair loss, and eating a healthier diet will allow hair to re-grow.

Why use Google Adsense?

The simple answer is because you can make money from it!

Wouldn’t it be good to spend maybe a few days setting up enough pages to run enough adsense ads to be able to then sit back and do nothing while our adsense campaign is out there working for us 24/7, in all counties and earning enough from that, to not have to work anymore?
Or, if it were to take you a few weeks or even months to do this, wouldn’t it still be worthwhile?
Ok, so how do we do this? First we need to consider how we can make web pages.
We can make each one manually and or use some kind of webpage building software.

If we choose to manually construct our web pages we also need to include enough content to make people want to go there in the first place so they can click on the adsense ad. But if the content is good enough to attract them in the first place then maybe they won’t want to go somewhere else anyway, so that really defeats the purpose.

So this brings us to another point of consideration. For our adsense ads to work best we need to have people landing on them who are looking for information about a specific subject. So our adsense page has to have lots of information about one specific subject, but not so much that they stay there.

To do this we can consider using software to make a directory of information pages, on these pages we have links to other sites that are providing the detailed information that our visitors are looking for. On our directory page we have a description of the sites that are listed there. And many of these sites have provided a “Reciprocal link” to our sites, home page! (This will be covered below) so we will now have a page with lots of great content (all the site descriptions) and this is where people come looking for specific information, so we place our adsense ads here!
They are targeted pages, and visitors arrive looking for something to click on! So it makes adsense to do this.

Setting up an adsense account:

This can be a little bewildering due to the fact that you need to create your first ad as part of the signup process. https://www.google.com/adsense

Designing your adsense display:

Once you have your adsense account set up you’ll be able to choose the type of add you want and Taylor it to suit your site. Some things to consider when doing this are, do you want it to appear as a part of the page? Or do you want it to jump out as something different? It’s difficult to say which is best, because that depends on a range of variables, such as your target market, your overall objectives and promotional plan.
To track your adsense ads performance you can use the “channels” option while creating your ad boxes, this will help you to determine which ads in which pages are doing the best and that, in turn, will enable you to decide on the best possible style and position for displaying your ads.

Placing an Ad display on your page:

First, this all depends on your skill and knowledge of html, if you’re new to web page building and html, you may find this a challenging task.
If you are experienced you can skip to the notes in this section, these notes may save you a lot of time and worry
Many html composers will allow us to edit the page in the “view” that we would see in if it was a live page. So all we have to do is place XXX in the page were we want the ad to appear, and then switch to “html view” (or whatever your composer calls the page that you edit html code on). In the html view we find the XXX, then simply delete the XXX and paste the adsense ad code in its place. EASY!

NOTES:
Some composers won’t run the script in any view after you paste it, ARGH! This may make you think it didn’t work. In addition when you load it to your server and run it live, you may still not see your ad display! It sometimes takes a little while for everything to propagate on the page. So, as long as the code is there in html view, don’t waste your time trying to figure out why it isn’t showing, just come back every hour or so to check it.
Also you will notice at first, the ads may not be targeted or may only display partially, just be patient, I have had to wait up to 3 days for some of my ad displays to appear!
